We’ve watched small businesses adopt every wave of new technology without a plan, free email systems that didn’t meet compliance standards, personal cloud storage full of client records, messaging apps that made privileged communication discoverable. In every case, technology itself wasn’t the problem. The lack of a deployment strategy was.

• An employee pastes a full client tax return into a free AI chatbot to “summarize it.” Where did that data go?
• Cowork is given access to a folder full of loan applications to “organize it.” Is that access revoked when the project is over?
• A team member signs up for a paid AI plan on their personal credit card and stores client documents in it. When they leave, what happens to the account?

For a regulated firm, an accounting practice, a law office, a dental practice, a manufacturer handling supply-chain data; these aren’t hypothetical. Under the FTC Safeguards Rule and similar frameworks, you’re responsible for knowing where client data goes and who touches it.

Picking the right Claude product is the easy part. Deploying it correctly is the part that takes experience.

• Sets up the right plan, under the right account. Not a personal account tied to an employee who might leave next year. A business-owned, admin-controlled plan with proper user management.
• Locks down data access. If Cowork is going to touch files on a bookkeeper’s laptop, which folders? Which clients? What happens when that project is done? These decisions get documented, not left to chance.
• Train your team on the right tool for their role. Your office manager doesn’t need Claude Code. Your developer (if you have one) doesn’t need a Cowork overview. Training by role prevents the “everyone uses AI for everything” chaos that creates your biggest compliance risk.
• Build guardrails. What data types are never allowed in AI tools? What’s the approval process for adding a new AI app? What do you do if an employee makes a mistake? These become part of your written policy — not tribal knowledge.
• Measures the results. If AI saves your firm 20 hours a month, that’s a number your accountant should see. If it’s saving 2 hours, that’s a signal to adjust. Without measurement, “we’re using AI now” is just a vibe.
